How Can I Operate Upward Evaluations?

Upward evaluation is a process where team members evaluate the leadership of their team leader or higher-level manager, working together to build a healthier team. This guide walks you through the entire flow of creating and operating upward evaluations in line with your company's performance management framework.

Before You Begin: Setting Up Leadership Competencies

1. Creating an Evaluation

Step 1: Set Basic Information

  • Click [Evaluation] → [Create Evaluation] in the bottom of the left menu.

  • In [Basic Information], you can set the evaluation title, target period, and evaluatees.

    • Evaluation Title and Target Period: Set the evaluation title and the evaluation period that reviewers will assess.

    • Evaluatee Conditions: You can set the HR reference date and the conditions for evaluatees.

      • If you set the condition for 'Team Leader' to apply, all people designated as 'Team Leader' in the org chart will become evaluatees. If you want to target only specific leaders, set the conditions accordingly!

    • Co-editors: You can select members who can jointly edit and manage this evaluation. Of course, anyone with [Evaluation Management] permission will have view/edit access to all evaluations regardless of whether they are included as a co-editor.

Step 2: Set Evaluation Elements and Stages

  • In [Select Evaluation Elements], activate the elements that evaluatees will be assessed on.

  • In [Select Evaluation Stages], activate [Upward Evaluation]. Enabling upward evaluation will automatically set up the reviewer–evaluatee relationship based on org chart information!

Step 3: Set Evaluation Items

  • In the evaluation items step, you can set the competencies to be assessed for each evaluatee.

  • Link the competency items you set up in advance and add the competencies to be evaluated.

  • If you enable [Enter Weights], you can enter a weight for each competency.

Step 4: Set Evaluation Forms by Stage

  • In [Evaluation Forms by Stage], you can configure evaluation forms for each stage set in Step 2.

  • You can also configure settings in the right panel, such as whether to use ratings, the rating calculation method, and whether to use reference materials.

  • If there is any information reviewers should refer to during the evaluation, enter it in [Evaluation Guide Settings]!

Step 5: Set the Rating System

  • In the [Rating System] step, you can configure the rating system to be used for this evaluation.

  • You can edit the rating names and descriptions.

  • If you enable score usage, you can set the rating scores and the corresponding rating ranges. This means that a score within a rating range will result in that rating being assigned.

  • Once you have completed all basic evaluation settings, click the [Done] button to create the evaluation!

2. Operating the Evaluation

Once you have finished creating the evaluation, go to [Evaluation] in the left menu, select the evaluation you just created, and navigate to the evaluation operations screen!

  • On the evaluation home screen, you can view the HR reference date and configuration values set during the creation stage.

  • If there are no issues with the evaluation items, you can finalize the evaluation items directly from the home screen.

    • You can choose whether to finalize the evaluation items as-is or to send a notification (announcement) to evaluatees at the same time. Clicking "Finalize evaluation items only" will immediately finalize the items without sending any separate notification (announcement) to evaluatees.

      • Clicking "Finalize evaluation items and send notification" will immediately finalize the items and simultaneously send notifications to evaluatees via mobile app, in-product notification, email, and Slack, allowing them to view the items they will be assessed on in this evaluation.

  • You can also set the period during which the upward evaluation will take place. After setting the period, you can also configure the conditions under which deadline reminders will be sent.

  • In the [Evaluation Preparation] - [Reviewers] step, assign the reviewers who will conduct the evaluation.

  • Clicking [Auto-assign Reviewers] lets you set reviewer assignment conditions for automatic assignment. Manual assignment and editing are also available.

Step 2: Start and Monitor the Evaluation

  • Once the evaluation starts, reviewers will receive a notification and can view and complete their assigned evaluations in [To-Do].

  • During the evaluation, you can check the [Progress Status by Evaluatee]. Use various filters to view the progress status for each evaluatee!

    • Selecting each evaluatee also allows you to view the evaluation content received so far.

  • You can also check the [Progress Status by Reviewer]. Review reviewer details, submission status, absence information, and more, then take actions such as changing the deadline, closing immediately, or sending a deadline reminder based on the progress.

    • Selecting each reviewer also allows you to view what they have written so far.

  • If needed, you can click Reset to revert to the pre-request state. Note that all evaluation content written by the reviewer will be deleted, so please use this with caution!

    • If you need to extend the overall evaluation period, use Extend Period on the evaluation home screen!

Step 3: Checking and Sharing Evaluation Results

  • Once all evaluations are complete, you can view the evaluation results for each evaluatee in the [Evaluation Results] tab. You can also click the [Download] button in the upper right to download the final rating results as an Excel file.

    • Note that evaluations that do not use ratings or scores cannot be downloaded as an Excel file.

  • Once you have reviewed all results, close the evaluation submissions and generate a report to share the evaluation results.

FAQ

Can I do a bulk Excel upload when assigning reviewers?

Bulk Excel upload is not currently available. However, we recommend using the auto-assign reviewer feature, which will appropriately assign the right reviewers for each evaluatee!

Can I keep the reviewers anonymous when sharing results?

Yes, when creating an evaluation result report, you can configure the reviewer name visibility setting under [Summary by Evaluation Stage]. If you set reviewer names to anonymous, only the questions will be shown in the report.
